AI Transfo is a business-outcome-oriented process transformation service that emphasizes fixed-scope pricing, accountable delivery, and customer-owned process software. Its goal is to improve customer completion rates, capacity, or operating costs without undertaking large-scale system replacement.
Purpose and positioning AI Transfo is aimed at enterprises that need to optimize key business processes, such as an inbound process from qualified leads to customer acquisition, or full lifecycle management from acquisition to closure. The service starts with measurable business outcomes, first defining metrics, baselines, data sources, quality constraints, measurement windows, and customer responsibilities before moving into build.
Delivery cadence and phases The service is divided into multiple fixed-fee phases and includes a Day 10 decision gate:
- FRAME (AIT Frame): produces a decision package containing sourced facts, requirements, and the selected concept.
- PD (AIT Process Design): produces the target process blueprint, covering processes, roles, controls, and exceptions.
- APB (AIT Agentic Process Build): produces an executable MVP, including architecture, code, tests, and operational evidence.
- VERIFY (AIT Verify): produces an evidence package, including measurement results, limitations, and production recommendations. The overall time commitment is: the process is redesigned within 10 days, working software is delivered within 30 days, and one go-live is completed within 90 days. There is no separate payment, acceptance, code delivery, or exit option on Day 20. Days 11 to 30 are one complete fixed-fee phase.
Main capabilities and deliverables In the 30-day phase, customers receive the target process design, an executable pre-production MVP, source code, tests, a measured PoV (proof of value), operational metrics, and a production plan. The production phase does not restart from scratch, but reuses the accepted design, code, tests, and measurement results, and industrializes them into production integration, controls, keys, observability, deployment, rollback, runbooks, initial users, usage measurement, and handover.
Value guarantee and billing AI Transfo provides a 5x return guarantee for eligible production paths: the signed value model must support credible value of at least five times the measured-scope fee, and the KPI, baseline, data source, quality constraints, population, measurement window, and customer responsibilities must be agreed in advance. If eligible production does not meet the signed KPI under the agreed conditions, AI Transfo refunds 20% of that fee base. The Day 30 pre-production phase itself is not covered by this guarantee. Fixed-scope quotes include production work and defect warranty, while infrastructure, third-party services, and optional managed operations are listed separately.
How to use and ownership The service's firstFirst use the customer's existing workflow software, records, and approved interfaces to build only the missing steps or connections, with official records remaining in existing systems. The customer owns specific code, integrations, rules, tests, evaluation cases, and operational data; AI Transfo retains its general components and Flywheel. The delivered source code and perpetual transferable license allow the customer to operate, modify, and maintain this version. Deployment can be in the customer's cloud or on-premises.
Applicable scenarios and limitations Applicable scenarios include process optimization that needs to improve customer completion rates, capacity, or reduce operating costs, and the customer already has a certain foundation of systems and processes. The MVP covers only one defined process, runs in a test environment, and includes at most one test integration, excluding live writes, multiple integrations, migration, and full enterprise authentication. Production approval, full hardening, certification, high availability, and scaled performance still need to be delivered in the production phase.
Operations and support When AI Transfo provides operational support, a 12-month fixed operating period is signed, starting from go-live, including corrective maintenance and monthly operational reports. Incidents do not incur additional fees. AI Transfo maintains a reference version; for incompatible changes, the customer may choose a migration date within up to six months, after which support for the old version ends unless extended support is separately agreed. The system remains owned by the customer, and if AI Transfo fails to meet the signed service level, service credits and termination rights apply.
