Track narrative promises through planting, reinforcement, transformation, and payoff.
Use this model:
Setup → Memory support → Changed context → Payoff → Aftermath
A setup is not only a plot clue. It may establish:
- object or tool
- ability or limitation
- relationship dynamic
- fear or desire
- rule of the world
- location
- faction
- mystery question
- joke / motif
- player capability
- moral promise
Audit Categories
Orphaned setup
Something receives conspicuous narrative attention but never matters.
Unsupported payoff
A solution, revelation, competence, or twist arrives without adequate preparation.
Weak reinforcement
The setup exists but is too remote, obscure, or disconnected to support the payoff.
Over-signaled payoff
Repeated emphasis makes the payoff mechanically obvious and drains surprise.
Repetition without development
The same setup is reiterated without adding information, stakes, or reinterpretation.
Broken transformation
A payoff uses the setup but not in a way that meaningfully changes or resolves its earlier meaning.
Missing aftermath
A major payoff occurs but later narrative behaves as if it did not matter.
False promise
Opening or recurring emphasis teaches the audience/player to expect an arc or mechanic that never arrives.
Procedure
- Extract conspicuous setups and promises.
- Locate reinforcement or reminders.
- Locate candidate payoffs.
- Link chains.
- Score chain clarity and dramatic transformation.
- Flag orphaned setups and unsupported payoffs.
- Check whether optional content changes the chain.
- Check aftermath and callbacks.
Output
Strong setup/payoff chains
| Setup | Reinforcement | Payoff | Transformation | Aftermath |

Findings
For each issue:
- location
- setup or payoff
- category
- severity
- confidence
- why it matters
- smallest repair category
Possible repair categories:
- remove emphasis
- add reinforcement
- seed capability/rule earlier
- move setup closer
- make payoff transform rather than repeat
- add aftermath/callback
- gate payoff to players who saw optional setup
Orphaned promises
Unsupported payoffs
Over-signaled chains
Severity Guidance
Critical when an unsupported payoff resolves a central plot or player problem. High when a major emotional/plot beat feels unearned. Medium for lost callbacks or weak reinforcement. Low for small motifs and optional texture.
Do Not Demand Perfect Symmetry
Some setups are atmosphere. Some payoffs intentionally reinterpret details the audience barely noticed. Do not require every named object to become a Chekhov's gun.
Final Quality Check
Ask whether the payoff feels both surprising in the moment and inevitable in retrospect. Flag only where the chain materially weakens comprehension, satisfaction, or trust.
