About this skill

Onboarding CRO

Help users reach the "aha moment" as quickly as possible and form the habits needed for long-term retention.

Prerequisite understanding

Product type, B2B/B2C, core value;Activation definition(which behaviors indicate "knows how to use it", current activation rate); post-registration journey, existing onboarding, main drop-off steps.

Principles

  • Time-to-value first: shorten the path from registration to the first value experience as much as possible; consider showing value before registration.
  • One goal per session: don't teach everything at once; focus the first session on one successful outcome.
  • Doing beats watching: interaction > tutorials; show the UI within real tasks.
  • Progress is motivation: show progress, celebrate completion, make the path visible.

Define activation

Find the behaviors most correlated with retention (what retained users do and churned users don't; the earliest observable "got it" signal).
Metrics: activation rate, time to activation, number of activation steps, activation by cohort/source.

Flow design

Within 30 seconds after registration

  • Product first: go directly into the product (suitable for simple/B2C/mobile).
  • Guided setup: short wizard configuration (suitable when personalization is needed).
  • Value first: show results first (e.g., demo data).
Common: a single clear next step, no dead ends, show progress when multi-step.

Onboarding checklist

3–7 items; ordered by value; give quick wins first; progress bar/completion; celebrate on completion; dismissible, not forced. Each item: action verb + benefit hint + estimated time + shortcut entry.

Empty States

Explain the purpose, show what it looks like "when there is data", clarify the main CTA to "add the first one"; optionally prefill examples.

Tips and guidance

Suitable for complex UI and non-self-explanatory features; avoid overuse on simple interfaces and mobile. Recommendations: 3–5 steps per round, point to real elements, dismissible at any time, don't repeat for existing users.

Multi-channel

Email and in-app coordination: welcome email, incomplete reminders (24h/72h), activation achievement congratulations, feature discovery (D3/D7/D14), re-engagement for stalled users. Email supplements in-app, does not repeat, with specific CTA to pull back into the product.

Stalled users

Define "stalled" (e.g., inactive for X days, setup incomplete); email sequences, in-app "continue where you left off", manual follow-up for high-value customers.

Measurement

Activation rate, time to activation, onboarding completion rate, D1/D7/D30 retention, feature adoption. Analyze funnel drop-off at each step, prioritize improving the biggest breakpoint.

By product type

B2B SaaS: short setup wizard → first value action → invite members → in-depth setup checklist.
Marketplace/platform: complete profile → first search/browse → first transaction → repeat purchase loop.
Mobile app: permission timing → first-session small win → push settings → habit loop.
Content/social: Follow/customize feed → first consumption → first creation → social interaction.

Experiment directions

Reduce friction (verification, prefill, templates, OAuth, number of steps), adjust step order, progress and incentives (progress bar, checklist length, badges), product tour vs tooltips, CTA copy and placement, segment personalization, welcome emails and behavior-triggered emails, NPS/blocker reason research.
