"Effective strategic change does not start with content, but with structure. First break the constraints of mission and culture, then carry out strategic change. Mission is a company's strategic starting point and supporting point; when you refresh the mission, a new strategy will naturally emerge."
— Li Shanyou, Chapter 4
I — Methodological Skeleton (Interpretation)
The systematic application of boundary-breaking innovation at the organizational level, executed in three steps, and the order cannot be reversed:
- Refresh the mission: Trace back to the spiritual core behind the founder/organization at the time of its founding (not the surface-level business goals), and find a "first principles"-style mission. Key point: mission is not "what to do," but "why we exist." Microsoft's case: from "a PC in every home" → "empower every person on the planet" — on the surface it is an expansion of the goal, but in essence it is a return from "product" to the spiritual core of "empowerment."
- Refresh the culture: Shift the organization's mindset from a fixed mindset to a growth mindset. A fixed mindset focuses on "proving you are right," while a growth mindset focuses on "what can be learned from it." Drucker: "Culture eats strategy for breakfast."
- Refresh the strategy: Under the guidance of the new mission and new culture, strategy is not "formulated" but "emerges" — it falls into place naturally.
Core principle: Do not start with content (do not rush to change the business); start with structure (first change the mission and culture).
A1 — Application in the Book (Past Application)
Case 1: Nadella refreshes Microsoft
- Problem: In the Ballmer era, revenue increased 4x and profit increased 10x, but market value instead fell by half; missed all the waves of internet/social/mobile/cloud computing
- Use of the methodology:
- ①Refresh the mission: trace the spiritual core behind Gates's "a PC on every desk," which is "empowering others" → new mission "empower every person on the planet"
- ②Refresh the culture: fixed mindset (departments fighting each other, closed and exclusionary) → growth mindset (open collaboration, learning-oriented)
- ③Refresh the strategy: under the new mission, "mobile-first, cloud-first" was naturally derived, and Windows de-emphasis was decisively pursued
- Conclusion: It was not that the business was done wrong; it was that the mission and culture constrained the organization
- Result: Market value went from 301.7 billion → more than 1 trillion USD, returning to No. 1 in the world
A2 — Trigger Scenarios (Future Trigger) ★
In what situations will users need this skill?
- Enterprise growth has stalled; the first curve has peaked but the second curve cannot be found
- Organizational culture is rigid (department silos, internal friction, fear of trial and error, exclusion)
- Need to drive large-scale strategic transformation but employees resist
- The company's mission/vision still remains at the specific goals of the founder's era and no longer fits the new era
Language signals
- "The company culture is too rigid, how can it be changed?"
- "Strategic transformation cannot be pushed forward; the people below resist"
- "Our mission/vision is outdated"
- "Each department goes its own way and doesn't cooperate"
- "How to make an elephant dance / revitalize an old organization"
Distinction from adjacent skills
- With
boundary-innovationdifference: Organizational refresh is a specialized application of boundary-breaking innovation in corporate organizations, with a fixed three-step structure of mission → culture → strategy and support from a complete Microsoft case - With
founder-cognitive-boundarydifference: The latter is a diagnostic tool (identifying cognitive limitations), while the former is an action framework (how to refresh)
E — Executable Steps (Execution)
-
Trace the spiritual core of the founding mission
- Completion standard: State in one sentence the answer to "If the company disappeared tomorrow, what would the world lose?"
- Method: Ask the founder "Why did you want to do this at the time?" and find the spiritual core behind the product/business
- Stop condition: If the answer is still a specific business goal (such as "make the best XX product"), it means the spiritual level has not been reached
-
Examine the mindset of the current culture
- Completion standard: Determine whether the organization as a whole has a fixed mindset or a growth mindset, and list 3 specific manifestations
- Fixed mindset characteristics: proving you know everything, avoiding risk while expecting innovation, being closed and exclusionary
- Growth mindset characteristics: learning from failure, open cooperation, embracing change
-
Design specific measures for cultural refresh
- Completion standard: At least 3 executable behavior changes (such as Nadella publicly using an iPhone, free Windows upgrades)
-
Let strategy emerge under the new mission + new culture
- Completion standard: The strategy is derived from the new mission, rather than decided on a whim
- Key: There is no need to "formulate" strategy; the new mission will naturally point to a new direction
B — Boundary (Boundary) ★
Do not use this skill in the following situations
- Startups (mission/culture are still forming, no need to "refresh") — at this time, First Innovation applies
- The root cause of organizational problems is insufficient managerial capability rather than cognitive limitations — replacing people is needed, not refreshing
- Surface-level problems (such as performance fluctuations in a certain product line) — no need to touch mission/culture
Failure modes the author warns about in the book
- Ballmer's mistake was not "poor management," but "no new direction after the mission was achieved" — when the old mission has already been realized, the company loses its sense of direction
- Refreshing only strategy but not mission and culture ("culture eats strategy for breakfast") — the new strategy will be devoured by the old culture
The author's blind spots
- The particularity of the Microsoft case: Before becoming CEO, Nadella was already the head of the cloud business and had a clear strategic direction — not all new CEOs have this advantage
- "Strategy naturally emerges" sounds easy, but in practice it requires extremely strong judgment and execution
