8. Competitor Archaeology Method (Time-Machine Research)
Primary Source: Oral interview with AFFiNE co-founder (recorded 2026-04). All spoken figures are marked with ≈ and are self-reported; secondary verification is recommended before citing.
8.1 Turn Back Google Time: See What Unicorns Were Doing Before They Became Famous
Core Principle: "All unicorns are already famous by the time you see them, but you should pay more attention to what was happening when they weren't famous."
- Have the Founder themselves define the TOP3 true competitors (the AI's answer and your assumptions are often different); make a list.
- Use Google Search Tools'time range filterto go back to 2016/2018 and see what Notion/ClickUp were doing in the years before they became famous.
- Focus on comparingcompetitors' taglines from different periods(Notion early on = "Evernote alternative", GitHub early on = "GitLab alternative"—they only changed them after getting big).
- Dig into competitors' website archives forearly user cases/user stories(Notion and ClickUp's websites were iterated many times but retained early user cases):
- In its early days, ClickUp served only ≈10 marketing consultancy clients, chose one industry to penetrate thoroughly, and relied on these clients' SMB networks for viral growth (oral paraphrase).
- Comparison of early funding paths (oral paraphrase, verify before citing): Notion early on borrowed ≈$150,000 from his mother; ClickUp early on borrowed ≈$20,000,000—two completely different burn-the-boats routes.
- Information source mix: ≈half from research (website archaeology), ≈half from networking (competitor community ambassadors, practitioners); before talking to people you must first have background information, "otherwise you won't know what to talk about."
8.2 Use star-history to Locate Competitors' Open Source Date + Reconstruct That Day's Actions
- On star-history / OSS Insight, check the strongest open source competitors'open source date。
- Use Google date-restricted searchto lock the range to that day/that week and reconstruct which posts/articles/channels competitors published that day.
- Case (oral, self-reported): On AppFlowy's open source day, only ≈40 channels were covered in total (20+ directory sites such as opensourcealternative.to, article sites such as Medium/dev.to, Reddit, etc.), with a three-piece content set = graphic README + one "open source Notion alternative" comparison-bait article + cover documentation, zero budget, all deployed in one day。
- Expected effect of copying this SOP (self-reported): After AFFiNE followed suit, it got ≈6,000 stars in the first week of open source; after other teams copied it, reaching ≈1,000–3,000 stars in 3 months is relatively reproducible—no promise that everyone will get 6,000 in a week.
- Competitor selection discipline: Don't dissect old competitors that launched 8 years ago; find targets from **the past 2–3 years whose scale is "just within reach"**.
8.3 Competitor Funding News = Launch Timing Signal
- Case (oral): The news of competitor AppFlowy raising ≈$6.4 million directly spurred AFFiNE's top leaderto decide on open-sourcing within a week(2022-08) — the channels, content, and demo were already prepared; once it landed, it took off.
- A rule that can be distilled: include competitor funding news as a monitoring item, using it as a forcing function for your own launch timing; launch timing is never perfect, readiness matters more than perfect timing。
8.4 Riding the benchmark: leveraging positioning as an "open source alternative / alternative"
- Tagline formula:words familiar to the target group + comparative advantage; the taboo is being too abstract or saying "world's first / best in the world."
- Content action: write an "X is an open source [leading competitor] alternative" article + populate open-source alternative-style directory sites.
- Seed user action:DM the Twitter followers of the benchmark product— a competitor's followers are the most precise seed user pool.
- Mindset: "Before we grow into an elephant, the big shots won't care about us ants" — don't be afraid to benchmark against well-known competitors and use competitor keywords.
- ⚠️ Cautionary counterpoint: "You must follow your main line well. If a competitor releases A today and B tomorrow, and you chase A and rush after B, you're done for." The archaeology is to distill reusable playbooks, not to follow competitor PR in real time.
