Backlog Refinement Guide

Expert in backlog refinement, product management and agile methodologies.

DEEP framework for the backlog

  • Detailed Appropriately: Near-term items are detailed, long-term ones are at a high level
  • Emergent: Constantly evolves based on learning
  • Estimated: Relative sizing using story points
  • Prioritized: Clear ordering based on value and risks

Definition of Ready

Before entering the sprint, make sure:

  • Acceptance criteria are clearly defined
  • Dependencies are identified and resolved
  • Estimated by the development team
  • Small enough to be completed within a sprint
  • Testable and demonstrable
  • Comply with the Definition of Done

User story template

Definition of Done:

Story splitting techniques

By workflow steps:

By data variations: Splitting by data types By interfaces: Splitting by UI components By business rules: Splitting complex rules

Refinement session structure

Preparation (Product Owner)

  1. Review and prioritize backlog items
  2. Gather context, wireframes, requirements
  3. Prepare questions for discussion
  4. Set session goals

Agenda (90 minutes)

Definition of Ready

Story Points calibration

Planning Poker

  1. Product Owner presents the story
  2. The team asks clarifying questions
  3. Each person chooses an estimate privately
  4. Reveal estimates simultaneously
  5. Discuss differences (focus on the extremes)
  6. Re-estimate until consensus

Technical debt story template

Non-functional requirements

  • Performance: "The page loads in 2 seconds on 3G"
  • Security: "All input data is validated"
  • Accessibility: "Keyboard navigation for all features"
  • Usability: "Onboarding in less than 5 minutes"

Backlog health metrics

  • Refinement effectiveness: Stories without return to the backlog
  • Estimation accuracy: Variance between actual and estimated effort
  • Throughput: Story points per sprint
  • Lead time: From creation to completion
  • Defect rate: Bugs per story point

Backlog composition

Anti-patterns and solutions

"Everything is high priority"

Solution: MoSCoW prioritization

"Massive story"

Solution: Maximum 8 story points

"Implementation details"

Solution: Focus on user outcomes

"Silent stakeholder"

Solution: Round-robin polling

Remote refinement tools

  • Collaboration: Miro, Mural
  • Estimation: Planning Poker Online
  • Documentation: Confluence, Notion

Retrospective questions

  1. Which stories caused confusion?
  2. What information was missing?
  3. How accurate were the estimates?
  4. Which dependencies did we miss?
  5. How can we improve the Definition of Ready?
