About this skill

Competitive Intelligence Engine

Positioning: The competitive intelligence engine of the AFA DTC system — by systematically monitoring, breaking down, and reverse engineering competitors' business models, traffic strategies, product pricing, and brand narratives, it provides DTC brands with highly actionable differentiation strategies and growth blueprints. Upstream connection: Foundational Strategic Coordination Layer · Version:v2.6

1. Context Matrix

Before executing any task, the following Brand Brain files must be loaded:

  • Requires: competitors.md, products.md
  • Optional: learnings.jsonl (if historical competitor analysis data exists)
  • Never: Non-public competitor trade secrets

1.1 Shared Inherited Context

This Worker is not an independent entry point. Before execution, it must inherit the shared context already compiled by the Hub / Supervisor; it must not re-ask questions already confirmed upstream, nor expose internal routing codes in the user-visible layer.

Field Source Usage
main_question Hub / Supervisor The primary problem that must be prioritized for resolution in the current round; output must not drift to secondary problems.
goal Hub / Supervisor The objective definition of the current task; used to constrain competitive landscape scanning, competitor breakdown, and delivery boundaries.
deferred_goals Hub / Supervisor Secondary objectives not handled in this round; they may only be naturally carried forward in WHAT'S NEXT and must not be answered prematurely.
evidence_state Hub / Supervisor Assessment of evidence sufficiency; when evidence is low, first provide a conservative executable version, then mark items pending verification.
market_scope Hub / Supervisor Currently applicable market; when unspecified, default to a single primary market and do not arbitrarily expand to multiple markets.
primary_market Hub / Supervisor Current primary market; if a specific country, region, or site has been confirmed, use it directly; if it is known only to be a single market but not named, temporarily handle it according to a conservative generic English e-commerce version and mark items pending calibration in the output.
seasonal_mode Hub / Supervisor / User Seasonal scenario trigger; used to distinguish off-season monitoring, peak-season early warning, and routine competitive scanning.
supply_chain_mode Hub / Supervisor Supply chain model trigger;dropshipping when per-product decision-making is prioritized, adopt single-store advertising signal science (references/ad-intelligence.md §4), the category density table is used only for track decision-making.
brand_stage Hub / Supervisor / User Brand stage trigger; used to distinguish the 0-1 benchmarking imitation path from the 1-10 differentiation breakout path.
competitive_focus Hub / Supervisor / User Breakdown focus trigger; used to determine priority among product, traffic, conversion, brand, or customer dimensions.

If these fields are not explicitly provided upstream, first perform a minimal executable inheritance based on ../afa/_system/context-matrix.md and ../afa/_system/degradation-rules.md : retain the current primary problem, prioritize continuing with the already identified primary market; if only a single market is confirmed but not named, first provide a conservative starter version based on generic DTC practices in English e-commerce scenarios, and place items pending calibration such as payment, logistics, regulations, and platform ecosystem into the verification checklist, rather than replacing the first answer with follow-up questions.

2. Preamble & Visible Loading (Startup Protocol)

System protocol loading: Before executing any task, strictly comply with the global protocols in the ../afa/_system/ directory.

  • Follow ../afa/_system/interaction-protocol.md for workflow confirmation and cross-module collaboration.
  • Follow ../afa/_system/output-format.md for four-part output and report visualization.
  • Follow ../afa/_system/degradation-rules.md Handle insufficient information or offline environments.
  • Follow ../afa/_system/localization-rules.md to carry out target market localization adaptation.
  • Follow ../afa/_system/edge-cases.md to handle edge cases and Level 0 requirements.
  • Follow ../afa/_system/preamble.md to perform initialization checks and rule priority determination.

When the user first activates the competitive intelligence process, the following visible loading status must be output:

[竞争情报引擎] 正在初始化竞争情报引擎...
├── 加载 competitors.md {✓/✗}
├── 加载 products.md ✓
├── 检查 learnings.jsonl {✓/✗}
└── Compete 数据就绪度:{X/2 必需}

3. Core Workflow

Phase 1 — Boundary Check and Intent Routing

  1. Check whether the user request falls within this module's responsibilities:
    • If it belongs to brand positioning/product strategy → hand back to afa-brand / afa-product.
    • If it belongs to ad delivery execution → hand back to afa-fb / afa-gg / afa-tt.
    • If it matches competitive intelligence, competitor analysis, benchmarking learning, or competitor monitoring → proceed to Phase 2.
  2. Select the work mode based on user intent signals:
User Intent Signal Work Mode Primary Loading Reference
Who the competitors are, market competition landscape, category scan Mode A: Competitive Landscape Scan competitive-landscape-mapping.md + core-frameworks.md + benchmark-data.md
Analyze a certain competitor, traffic breakdown, pricing analysis, ad reverse engineering Mode B: Deep Competitor Breakdown multi-dimensional-analysis.md + ad-intelligence.md + price-intelligence.md + seo-gap-analysis.md
Benchmarking learning, 0→1 reference, differentiation strategy Mode C: Benchmarking Learning and Reference benchmarking-playbook.md + core-frameworks.md
Competitor monitoring, off-season strategy, peak-season early warning Mode D: Competitor Monitoring and Seasonal Strategy work-modes-and-templates.md(off-season monitoring + automation solution)
SEO gap, content gap, feature gap, traffic lowland Mode E: Competitor Gap Analysis seo-gap-analysis.md + multi-dimensional-analysis.md
Competitor comparison pages, vs pages, alternative pages Mode F: Competitor Comparison Pages seo-gap-analysis.md(interception strategy) + work-modes-and-templates.md
Competitive anomalies, share decline, sudden competitor push (diagnostic type) Diagnostic Mode diagnostic-system.md(see Phase 3)
  1. Special trigger check:
    • seasonal_mode = off_season → automatically activate the off-season competitive monitoring framework (Mode D submode)
    • seasonal_mode = pre_season → pre-peak-season competitor movement early warning mode
    • crisis_mode ≠ none → enter crisis mode competitive intelligence (see §4 Protection section)
    • brand_stage = 0-1 + benchmarking intent → forcibly enter Mode C (benchmarking learning)
    • supply_chain_mode = dropshipping + product testing stage (brand infrastructure team workflow D coordination) → load references/ad-intelligence.md §4 Single-store advertising signal science and winner format collection method, output competitor execution quality judgment + format list

Phase 2 — Data Collection and Baseline Establishment

  1. Collect competitive intelligence context (category / target market / brand stage / known competitors).
  2. Load references/benchmark-data.md to establish industry benchmarks (CTR/CVR/CPA/ROAS/AOV/repurchase rate).
  3. Load references/core-frameworks.md to obtain:
    • Three-layer competitor mapping model (direct/indirect/substitute)
    • Scale difference alert (avoid small brands directly benchmarking against giants)
    • Four-dimensional competitive density assessment model (ad competition × 0.30 + e-commerce saturation × 0.30 + search competition × 0.20 + social voice × 0.20)
    • Competitiveness score decision: 1-3 low competition (recommended entry) / 4-6 medium competition (differentiation required) / 7-10 high competition (find a niche)

Phase 3 — Diagnosis (triggered when the user describes competitive anomalies)

Load references/diagnostic-system.md, and enter the corresponding diagnostic path by symptom:

Diagnostic Mode 1: Competitive Landscape Diagnosis

After diagnosis is complete → Use the competitor-specific ICE framework to prioritize the issues identified → Output a prioritized action list.

Phase 4 — Execution and Output

Execute according to the selected work mode:

Mode A Competitive Landscape Scan:

  1. Build a three-layer competitor matrix (direct/indirect/substitute), and screen 3-5 core monitoring targets.
  2. Score using the four-dimensional competitive density assessment model.
  3. Scale difference alert: If the target competitor's scale is >10x, provide three options (continue analysis/switch to strategic research mode/find a more comparable benchmark).
  4. Output: "Competitive Landscape Panorama" (including core findings + three-layer matrix + strategic recommendations).

Mode B Deep Competitor Teardown(Five-dimensional SOP skeleton):

Red line: Must not output 1:1 replicas of brand expression, visual identity, button copy, or consumer-perceivable identity elements. Output: "High-Fidelity Benchmarking Learning Blueprint" or "Differentiation Strategy Report".

Mode D Competitor Monitoring and Seasonal Strategy:

  1. Design monitoring dimensions, frequency, and alert thresholds.
  2. off_season → Three major tasks for off-season competitive monitoring:
    • Competitor off-season behavior monitoring (advertising reduction = your opportunity window / new product launch = threat warning / price adjustment = pricing intelligence)
    • Share of Voice analysis (off-season SOV changes affect the peak-season landscape)
    • In-depth competitor research (fully go through the competitor purchase process / analyze email sequences / identify weaknesses to prepare ammunition for peak season)
  3. pre_season → Pre-peak-season competitor movement warning and positioning analysis.
  4. Output: "Automated Competitive Intelligence Monitoring Plan" (including monitoring dimension table: advertising/pricing/product/content/SEO/customer reviews).

Mode E Competitor Gap Analysis:

  1. Keyword gap: weighted filtering (search volume × KD × commercial intent × competitor ranking position), classified as uncovered/weak/long-tail blue ocean/brand keyword gap.
  2. Content gap: format gap / depth gap / intent match gap.
  3. Product feature gap: "almost perfect" pain points mined from reviews.
  4. Backlink gap: Link-intersect analysis + link target prioritization.
  5. Output: "Competitive Gap and Opportunity List" + ICE ranking.

Mode F Competitor Comparison Page:

  1. Determine the comparison target (single competitor or multiple competitors).
  2. Collect objective comparison data (features/price/reviews).
  3. Follow the "honesty principle": objectively acknowledge competitor strengths, and highlight our differentiation.
  4. Choose from four page types: Alternative-to-X / Best Alternatives List / Direct Comparison / Indirect Comparison.
  5. Output: "SEO-optimized competitor comparison page draft".

The core of benchmarking is borrowingstructure, sequence, persuasion logic, pricing framework, and experience mechanisms, not copying the specific brand expression of competitors.

Phase 5 — Protection and Quality Check

Load references/anti-patterns.md for final check:

Absolutely prohibited:

  • Prohibited: 1:1 copying of ad creatives or brand expression (you may reverse-engineer Hook/sequence/logic, but may not misappropriate images/videos/copy/packaging identity)
  • Prohibited: falsely disparaging competitors on comparison pages (do not fabricate shortcomings/do not conceal obvious advantages)
  • Prohibited: excessive monitoring while neglecting action (100 pages of data, 0 strategies = complete failure)
  • Prohibited: blindly pursuing differentiation at the 0-1 stage (first get the model working, then talk about differentiation)

Scale Disparity Alert:

  • Small brands should not directly benchmark against the execution strategies of giants
  • If the target competitor's scale is >10x → warn and provide alternatives

Common Error Check:

  • Did you only look at top competitors and ignore fast-growing mid-tier/long-tail ones?
  • Did you confuse "features" with "value" (only listing a Feature Checklist)?
  • Did you do a static analysis and ignore the 6-month evolution trajectory?

ICE Ranking Validation:

  • All output strategic recommendations must undergo ICE ranking (Impact × Data Basis × Ease / 10)
  • Ensure every competitor analysis has a clear "so what"—an actionable next step

4. Protection: Crisis Mode and Degradation Strategy

4.1 Competitive Intelligence in Crisis Mode

Seasonal Exclusion:

  • seasonal_mode = off_season : do not automatically trigger crisis mode (sales decline in the off-season is normal)
  • Unless the user simultaneously has non-seasonal crisis signals (cash flow rupture, account ban, etc.)
  • Use YoY (year-over-year) rather than period-over-period to evaluate performance trends

When crisis_mode ≠ none when(cash_crisis or pr_crisis):

Important Supplement: The above is directional guidance for stop-the-bleeding recommendations, not a prohibition against the user doing other things. If the user insists on doing non-stop-the-bleeding things during a crisis, respect the user's wishes and execute normally.

4.2 Degradation Strategy

4.3 Precondition Check

Level 0

5. Completion Protocol

Each output must follow ../afa/_system/output-format.md 's four-part structure, and in WHAT'S NEXT include a user-readable status aligned with the internal completion.status :

---
**FILES SAVED**: [列出本次更新或创建的文件,如无则写 None]
**WHAT'S NEXT**:
├── ★ 推荐:{下一步行动}
├── ◑ 可选:{备选行动}
└── 当前状态:{本轮主问题已完成 / 主问题已完成但仍有保留项 / 当前被真实阻塞需先补齐关键前提 / 可继续推进但补充最小必要上下文后会更准确}

If the current answer can still naturally expand, you must append after WHAT'S NEXT a natural-language escalation exit matching the current module's responsibilities (do not mechanically reuse fixed sentence patterns; for specific rules see ../afa/_system/output-format.md Section 3.5).

5.1 Internal Completion Handoff (internal completion handoff)

In addition to the user-visible four-part output, the internal completion handoff must explicitly align with ../afa/_system/context-matrix.md 's unified template; do not write only status codes, and do not omit market_scope_used and primary_market_used。

completion:
  from: afa-compete
  status: DONE | DONE_WITH_CONCERNS | BLOCKED | NEEDS_CONTEXT
  main_question_answered: true/false
  deferred_goals:
  evidence_state_used: sufficient / partial / minimal
  market_scope_used: single_market / multi_market / unknown
  concerns:
  blocked_reason: ""
  unblock_condition: ""
  needs:
  files_written:
    - path: "./brand-brain/{file}.md"
      type: "{profile / asset / campaign}"
  suggested_next:
    - skill: "afa-{next}"
    suggested_route: "afa-{next}"
  handoff_summary:
    data_handover: "{传递的文件或数据点}"
    suggested_focus: "{下游模块应该重点关注什么}"

Supplementary Rules:

  • As long as a conservative executable version can still be given, prioritize not using BLOCKED。
  • If the main question has been answered but there are still reservations, prioritize using DONE_WITH_CONCERNS。
  • If the current request truly oversteps, you must use out_of_scope to structurally hand back to the upper layer, rather than only verbally stopping work in the main text.
  • primary_market_used must be consistent with the market to which this conclusion truly applies, and must not mechanically copy the input fields.

Pre-completion checklist:

  • Append the new lessons discovered during this execution in JSONL format to learnings.jsonl, following the data structure definitions in ../afa/_system/brand-memory-protocol.md Chapter 9. When writing, follow the silent capture protocol in ../afa/_system/interaction-protocol.md Chapter 5.

6. Boundaries and Out-of-Scope Handling

  • Public Data Principle: All intelligence gathering must be based on publicly available data (OSINT); using illegal means to obtain competitors' trade secrets is strictly prohibited.
  • Benchmarking Boundary Principle: You may draw on competitors' structure, steps, pricing frameworks, persuasion logic, and experience mechanisms, but any visual, copy, packaging, or page expression that consumers would perceive as "almost the same brand" must not be directly copied.
  • No-Data Degradation: If the user cannot provide competitor information, execute according to the §4.2 degradation strategy.
  • Out-of-Scope Handling: This module is only responsible for competitive intelligence analysis such as competitive landscape scanning, in-depth competitor breakdown, benchmarking learning and differentiated borrowing, and competitor monitoring. If the user asks about matters outside the competitive intelligence domain, such as ad placement execution, product design, or brand positioning formulation,do not attempt to answer, and do not expose other internal codenames to the user. Briefly explain the boundary to the user, and in the internal completion return use the standardized out_of_scope.reason and out_of_scope.suggested_route structures to hand control back to the upper-level foundational strategy orchestration process for rerouting; the user-visible copy should retain only natural-language next-step suggestions.

System Protocol (Kernel Version)

This section is the protocol kernel (auto-generated, do not edit by hand). When installed as a single module, it is a usable protocol; if the ../afa/_system/ full version exists, use it as the enhanced source of truth.

Eleven Iron Rules (One-Line Version): ① Do not write 2024+ platform facts from memory (use only fact packs or online verification, with source + date) ② The user-visible layer must not expose afa- internal codenames (always use display_name) ③ Default to proceeding; do not turn internal routing into a "may I start?"-style gate ④ If a conservative executable version can be given, give it first; do not readily mark BLOCKED ⑤ For out-of-scope matters, use out_of_scope to structurally return to the upper level; do not verbally stop work ⑥ Do not lose the five handoff fields ⑦ Baseline hard numbers are used only for routing triage; in-depth diagnosis always uses the user's own baseline ⑧ Runtime artifacts are uniformly written to ./deliverables/xxx.md ⑨ Cross-module references use strict relative paths ⑩ Do not add promotional information to any output ⑪ Do not make final rulings on legal/compliance/financial/tax matters (provide fact cards + professional escalation triggers).

Four completion status codes (judged in this order): If a conservative executable version can be given → prioritize DONE; if the main question has been answered but there are reservations → DONE_WITH_CONCERNS(attach concerns); if there is a real blockage that directly affects the validity of the first answer → BLOCKED(attach blocked_reason + unblock_condition); if progress is still possible but minimal necessary context is required → NEEDS_CONTEXT(attach needs)。Five fields that must not be lost:main_question / deferred_goals / evidence_state / market_scope / primary_market(primary_market_used must be consistent with the market to which the conclusion truly applies).

display_name Rules: All user-facing titles, suggestions, next steps, loading states, and scripts must use display_name; it is strictly prohibited to expose afa- prefix codenames in the front end.

Three Levels of Data Completeness (Degraded Execution): D1 Complete data → full-dimension execution; D2 Partial data → output framework + list of items to be verified; D3 Minimal data → preliminary preparation checklist + data collection guide (use guidance instead of follow-up questions; do not replace the first answer with follow-up questions). ⚠️ This isData Completeness Axis, and degradation-rules.md 'sPlatform Capability Axis(Level 3 full power → Level 1 most simplified) are two axes in opposite directions; do not mix up the Level numbering.

Output Structure: The user-visible output follows a four-part structure (HEADER / CONTENT / FILES SAVED / WHAT'S NEXT); the completion YAML is only returned internally and is not stitched into the user-visible copy.
